Every organization I’ve ever walked into has values on the wall. Kindness. Excellence. Integrity. The poster is never the problem.
Culture lives in three places, and none of them is the wall. It lives in your calendar: what gets a standing meeting and what gets squeezed in. It lives in your budget: what survives the cuts. And it lives in your promotions: who rises, and what everyone learns from watching it happen.
When I ran schools, we said we believed in celebrating learning. Fine words. The proof was that we built celebration into the daily schedule, starting in kindergarten, and protected it when time got tight. That’s when a value stops being decoration.
Here’s an exercise I give leadership teams. Pick one value off your poster. Now find it in your calendar, your budget, and your last three promotions. If you can’t, you don’t have that value. You have a poster.
The good news: culture is buildable. Not with a retreat and a slogan, but with a hundred small decisions made the same way, out loud, over time. Start with one.
